If your business has grown, but every decision, process, client issue, and marketing task still runs through you, the problem may not be your work ethic. It may be your operating structure.
In this episode, I’m joined by Derek Frederickson, owner of a fractional COO company, for a conversation about what it really takes to scale a service-based business beyond the founder’s daily capacity.
We talk about the difference between delegating tasks and bringing in true operational leadership, how to know when you need a fractional COO instead of another assistant, and why your podcast and marketing strategy should support the business instead of becoming one more thing you have to personally manage.
From Bottleneck to Strategic Leader
Many business owners reach a stage where hustle, talent, and responsiveness are no longer enough to keep the company growing. When everything depends on your approval, your energy, or your calendar, the business may still be successful, but it is also fragile.
Derek’s work helps owners move from reactive decision-making into a more process-driven structure. Rather than simply handing off tasks, a fractional COO can help clarify priorities, improve accountability, identify operational gaps, and create the systems required for sustainable growth.
As Derek explained, the first 90 days often start by identifying “five typical high-level objectives, projects, goals, rocks… that’s going to pull you into your bigger future.”
Delegation Is Not the Same as Leadership
Hiring help is not automatically the same as building a scalable company.
An assistant, contractor, or task-based team member may take work off your plate, but a strong operations leader helps decide what should happen, when it should happen, who owns it, and how success will be measured.
This distinction matters for anyone trying to step out of constant execution and into more strategic leadership. If your best time is spent on client relationships, partnerships, vision, thought leadership, or business development, your operating structure should protect that role instead of constantly pulling you back into the weeds.
Where Podcasting Fits into a Scalable Business
A podcast can be a powerful trust-building and client acquisition asset, but only when it has a clear role inside the larger marketing system.
Derek shared how helpful it was to have his quiz in place before using podcasting more actively. When he appears on shows or hosts conversations, he can naturally point people toward a next step that helps them evaluate whether they may be ready for a fractional COO.
As he put it, “Having the quiz in place first was a great landing pad for when I was doing the show.”
For business owners, that is the real opportunity. Your podcast should not exist in isolation. It should connect to your lead magnet, email list, service positioning, and next-step pathway so your content has somewhere useful to send interested listeners.
How to Take Action on the Lessons in This Episode:
- Audit your calendar and identify which responsibilities require your expertise and which ones are simply running through you by habit.
- Look for repeated decisions, recurring problems, and undocumented processes that could be converted into SOPs or owned by someone else.
- Ask whether you need more task support or true operational leadership.
- Choose a few high-level priorities for the next 90 days that move the business toward its larger vision.
- Make sure your podcast has a clear next step, such as a quiz, lead magnet, consultation path, or educational resource that helps listeners move from interest to action.
